If you are sourcing private-label footwear from China for the first time, the OEM/ODM process can feel like a black box: you send a message, wait, receive a sample, and hope for the best. In reality, a reliable factory follows a clear, repeatable workflow. Understanding this process helps you ask the right questions, avoid delays, and receive finished goods that match your brand vision. Below is our full workflow at our Chengdu shoe factory, from initial inquiry to shipment.
1. From Inquiry to Tech Pack: What We Need From You
Everything starts with a clear brief. The more details you provide, the faster and more cost-effective sampling will be. Ideally, share the following with us:
- Reference styles — links or photos of shoes you like (you can browse our full catalog of 77 styles and simply pick the closest match)
- Materials — genuine leather (cowhide, sheepskin), suede, and PU options
- Colors and sizes — your target size run and colorways
- Branding — logo placement (insole print, embossing, metal hardware), packaging requirements
- Estimated order quantity — this determines which production line your order will be scheduled on
You do not need a formal tech pack to get started. Most boutique buyers begin with reference photos and simple notes — our pattern makers translate that into a factory-ready specification.
2. OEM vs. ODM: Which One Fits You?
OEM (Original Equipment Manufacturing): you provide the complete design — a sketch, reference sample, or formal tech pack — and we manufacture the shoe under your brand. OEM works best when you have a distinct design vision or want to replicate an existing bestseller.
ODM (Original Design Manufacturing) : you select from our in-house styles — such as our horsebit loafers or stiletto pumps — then customize materials, colors, logos and packaging. We can also adjust heel height and lining materials upon request. ODM is faster and more budget-friendly, since the lasts, patterns and tooling already exist. That is why ODM orders start at 100–200 pairs, while fully custom OEM development typically requires a 1,000-pair minimum.
Many of our buyers combine both models: they launch with ODM styles to test the market, then move to fully custom OEM designs once they validate sales demand.
3. Sampling: 7–12 Days to Your First Physical Sample
Once the spec is confirmed, our sample room gets to work. A typical sampling run for women's leather shoes takes 7–12 days:
- Pattern making (1–2 days) — the paper pattern is drafted or adjusted from the closest existing last
- Material cutting (1 day) — leather is inspected and cut by hand or hydraulic press
- Stitching and lasting (2–3 days) — the upper is sewn, then pulled over the last and shaped
- Sole attachment and finishing (1–2 days) — cementing or stitching, edge trimming, polishing
- Sample QC (1 day) — measurements, symmetry, stitching density and finish check
Add 3–7 days for international courier delivery, so you can receive your sample in roughly 2–3 weeks after confirming the spec.
4. Confirming the Sample: What to Check
When your sample arrives, check it against this list before approving mass production:
- Fit and sizing — wear-test it; check length, width and heel height against your target market's expectations
- Leather quality — grain consistency, softness, smell, and how the leather creases when flexed
- Stitching — even stitch density, no loose threads, clean back-tacks at stress points
- Sole bond — press the sole edges firmly; there should be no gaps or lifting
- Branding — logo position, color accuracy, insole print quality
Revisions are common. One or two rounds of sample adjustments are standard. Share your feedback clearly, and we will rework only the affected components.
5. Mass Production and In-Line QC
After sample approval and deposit confirmation, your order will be scheduled for production. For 100–500 pair orders based on existing styles, production normally takes 20–35 days, subject to material availability and seasonal factory schedules. Quality control is not a single final step — we check at three points:
- Material inspection — every hide is checked for scars, color mismatch and thickness before cutting
- In-line QC — line supervisors check stitching, lasting and sole bonding during assembly, catching issues before they multiply
- Final inspection — every pair is checked for appearance, symmetry, size accuracy and packaging before packing
6. Packaging, Shipping and After-Sales
Standard packaging includes neutral or branded boxes, tissue paper and shoehorns where applicable. Custom packaging (printed gift boxes, dust bags, care instruction cards) is available upon request. We ship globally by sea and air to Europe, North America, Japan, the Middle East and Southeast Asia, and we prepare all required export documents. If you receive goods with confirmed quality defects, we offer replacements or credit notes as part of our after-sales support.
